Monthly SEO Report Template: 10 Numbers for the Boss

The first time I made an SEO monthly report for my boss, I handed in something over thirty pages: ranking change tables, details for dozens of keywords, and a bunch of optimization actions I was proud of. The boss flipped through two pages and put it down, asked one question: So how much business did this bring this month? At that moment I realized the report was written in the wrong direction.

What the boss actually wants to see

When the boss sees a report, there are only three questions in mind: Did traffic go up? How much business did it bring? Was the money worth spending?

So don’t start the report from “how much we did,” start from “numerical results.” Work process goes in the appendix, numerical conclusions go on the first page. I later compressed the report to under five pages, the core is just ten numbers plus three sentences.

Ten core numbers

My current monthly report固定 puts ten numbers, divided into three layers:

Traffic layer five: organic visits (month-over-month change), new user proportion, impressions, clicks, average click-through rate. Business layer two: leads or form submissions, conversion rate. Health layer three: average keyword position, indexed pages, cost per new organic lead.

First five look at traffic, six and seven look at business, last three look at health. All three layers have numbers, the report is才算 complete.

How to pull the ten numbers

The easiest place to翻车 among these ten numbers isn’t analysis, it’s pulling data. The same “organic traffic,” some people take GA4 sessions, some take users — the two numbers differ by 20%, and month-over-month is completely messed up. Write the口径 dead in the template, pull it the same way every month, whoever does it gets one result.

Change the口径 once, and month-over-month immediately loses meaning — this is the most common hard flaw in monthly reports. If you really must change, recalculate the previous few months together and note the change, otherwise the boss will think it’s business fluctuation.

One table is enough to deliver

The first block “this month’s numbers” uses just one table, the boss scans it and knows where’s good where’s bad.

Ups and downs both use the same table, don’t放大 when up, change the wording to gloss over when down. The boss remembers last month’s numbers — hide once, and every subsequent report will be questioned line by line.

Three-sentence interpretation template

After laying out numbers, I固定 write three sentences, each containing three elements: number, reason, next step.

When up write: “Organic traffic up 12% MoM, mainly from 3 new articles on X keyword group, lead conversion normal, continue replicating this approach next month.” When flat write: “Traffic flat vs last month, but brand keyword CTR improved, indicating content quality improving, focus on A-type keywords next month.” When down write: “Traffic down 15%, main cause X algorithm update, affected B-type pages, already列入 rewrite plan.”

Three sentences must contain number, reason, next step — missing any one, the report is invalid.

Report structure template

My report固定 five blocks: One, this month’s numbers, ten core metrics one table, one page. Two, three-sentence interpretation, half page. Three, this month completed, published articles, technical fix list, one page. Four, next month plan, three to five key actions, half page. Five, appendix, keyword details, page details, as needed.

Under five pages, boss can finish core in five minutes, appendix available for deep dive.

Two most common mistakes

Mistake one: only report traffic not conversion. No matter how much traffic grows, without leads, the boss will only ask “and then?” Mistake two: only report rankings not business. Ranked third but no clicks no conversion, this third has no commercial meaning.

The mistake in my first report was the second — spent大量篇幅 talking about ranking changes, but didn’t mention what those rankings brought. Now every time I write a report, I first ask myself: if the boss only reads five minutes, can he understand the value of SEO?

How to present when reporting

Sending the report doesn’t equal finishing the report. In-person presentation order should be reversed: business results first, then traffic, actions done last. Boss追问 generally three types:

  • “Is this increase from you or natural fluctuation?” — match page launch time against volume growth curve, time matches means it’s yours
  • “Was the money worth it?” — compare lead cost against other channels, cheaper than paid ads means worth it
  • “Can it be faster next month?” — give two plans and各自 required manpower, let him pick

When talking, replace professional terms with business language. Don’t say “indexed pages increased,” say “40 more pages can be found”; don’t say “anchor text optimization,” say “let old articles send readers to the quote page.”

The essence of a report is letting the boss understand SEO’s business value in five minutes. Ten numbers plus three sentences, that’s enough.
